An integrated heat pump-water heater system includes a heat pump with a refrigerant loop. The system also includes indoor and outdoor heat exchangers, a water heater with a water loop and a water-refrigerant heat exchanger (WRHX) thermally connecting the water and refrigerant, and a controller. In space heating mode, the controller assesses if water can heat the refrigerant; if so, it directs water to the WRHX and routes refrigerant through it. When an ambient condition is met and water is available, the controller directs refrigerant to flow between the WRHX and indoor heat exchanger, bypassing the outdoor heat exchanger, with the WRHX heating the refrigerant. If the ambient condition is unmet or water is unavailable, the controller directs refrigerant to flow between the indoor and outdoor heat exchangers, with the outdoor heat exchanger heating the refrigerant.
